If simplification helps people work better, and intentional listening helps us understand their reality, the third principle of any successful Transformation is Focus.

In my experience, transformation programmes often fall into the "Data Trap." We track hundreds of metrics: Cycle times, Compliance rates, Throughput, and Adoption curves. These are useful, but they rarely change behavior.

During one programme, a category manager told me: “We’re hitting all the KPIs, but the business still feels we’re slow.”

That one comment forced a total rethink. The issue wasn’t our performance; it was their perception. And perception is shaped by experience, not dashboards.

The Reality of Measurement:

• Measure the wrong things? You optimize the wrong things.
• Measure too many things? You dilute the focus.
• Measure the right things? Everything aligns faster.

Meaningful measurement isn't about volume; it’s about clarity. It’s about choosing metrics that reflect value over activity.
